AI operating assistant case study
Building Briefable: an AI operating assistant that works across your whole business day.
How Changeable designed and built Briefable, an AI assistant that connects to email, calendar, files, contacts, pipeline and accounts, works across all of them to brief, triage, prepare and draft, and is now extending into time, proposals, invoicing and Xero, with a person approving anything that leaves the platform.
Project overview
An assistant that reads across everything, so you start the day already briefed.
Solo consultants, small agencies and small business owners already run their work through Gmail or Microsoft 365, a calendar, a CRM, shared documents and an accounting system. Each tool does its own job. None of them tells you what actually needs your attention today. Changeable built Briefable to be the AI agent that sits across all of them: it reads, sorts, prioritises, prepares and drafts, then hands the decision back to you.
Briefable connects to the tools a business already uses rather than replacing them. Every user runs the same platform, with modules switched on per account, so a new client is a configuration change rather than a rebuild. It runs for Changeable every day, and as a dedicated instance for a client business on its own domain.
Drafts, never sends alone
The agent prepares replies, briefs and actions. A person approves anything that goes outside the platform.
Connects, doesn’t replace
Google Workspace, Microsoft 365, Notion and Xero stay the source of truth. Briefable works across them.
From busy to billed
Phase 1 closes the loop from work done to time logged, proposal sent, invoice raised and payment tracked.
One platform, many businesses
Every table and every AI response is scoped to the individual user, with features switched on per account.
The problem
The work lives between the tools, not inside any one of them.
A small operator starts the day checking five places before knowing what matters. An email needs a reply before a meeting. A deal has gone quiet. A meeting yesterday should have been logged as billable time. A proposal was accepted but never turned into an invoice. Each tool holds part of the picture, and the person is left to join it up.
Single-purpose AI tools solve one slice each and don’t talk to each other. Full executive-assistant AI is priced for larger teams. And almost none of it connects the daily work to the thing that pays for it: getting time recorded, proposals out and invoices paid.
What most small operators experience
- Checking email, calendar, tasks and CRM before knowing what to prioritise
- Several inboxes across businesses and roles, each needing a different voice
- Meeting prep pulled together from memory rather than real history
- Deals going cold because nobody was prompted to follow up
- Billable work that never makes it onto an invoice
- Cash position and overdue invoices sitting unseen in the accounting system
How the agent works
An agent that does the joining up, and stops at your approval
Briefable’s AI works across every connected source. It reads freely, drafts and proposes, and acts only once a person has confirmed. Here is what it does through a typical day.
Brief the day
AgentEach morning the agent reads calendar, inboxes, tasks, notes and pipeline together and writes one brief: what’s on, what needs a reply, which deals are going cold and where capacity is tight.
Triage every inbox
AgentAcross multiple Gmail and Microsoft 365 accounts, the agent classifies incoming mail, flags what needs action, turns real requests into tasks and drafts replies in the right voice for each business or brand.
Prepare every meeting
AgentBefore a meeting, it gathers the contact’s details, recent email threads, relevant internal knowledge and active pipeline deals into a structured brief with outstanding items and suggested talking points.
Capture and organise
AgentVoice notes, typed thoughts, meeting transcripts and scanned business cards become tasks, contacts and pipeline entries. Complex tasks are broken into concrete subtasks, and the day’s list can be reordered around real calendar and pipeline context.
Turn work into billing
Agent, Phase 1Calendar meetings are suggested as time entries against the right client and project. Proposals are drafted from the knowledge base and transcripts with the business’s own branding. Accepted proposals and logged time become branded invoices, synced to Xero.
Take the call
AgentAn AI phone and voice agent answers enquiries as another channel into the same platform, so a call becomes a captured enquiry with a transcript rather than a note on a scrap of paper.
Wait for approval
YouEvery reply, proposal, invoice and external action waits for a person to review and confirm. The agent prepares the work; you decide what goes out.
What Briefable includes
One platform, modules switched on per business
Every account runs the same code. Core modules are always on; add-ons are switched on per user, so a business gets the capability it needs without a separate build.
Today
The daily view: calendar, tasks, email and the AI brief, with alerts for cold deals and project hours running low.
Inbox
Multi-account Gmail and Microsoft 365 triage with AI classification, action extraction and drafts in each brand’s voice.
Calendar
Google and Microsoft calendars together, with attendee context, recurring events and meeting links.
Tasks
Voice and text capture, AI prioritisation and automatic subtask breakdown.
Pipeline and enquiries
Leads and deals with health scoring, stale-deal alerts and enquiries captured from email and calls.
Contacts
Contacts captured from email, calendar and business card scans, with follow-up reminders.
Ask Briefable
An AI conversation grounded in the business’s own connected documents, with a choice of model.
Transcripts
Meeting transcripts gathered from connected sources and used as context for briefs and proposals.
Time
Clients, projects and stages with hour allocations, calendar-based time suggestions and filterable reporting.
Proposals
AI-assisted, branded proposals that update the pipeline when sent and feed straight into invoicing.
Invoicing and Xero
Branded, payable invoices built from time and accepted proposals, synced to Xero, with cash position in the brief.
Phone and voice
An AI phone agent that answers calls and turns them into enquiries, transcripts and follow-ups.
How it was built
Built one working capability at a time, on an architecture that didn’t move
Briefable has grown module by module, with the core decisions made up front so every new capability fits the same platform.
Multi-tenant, module-based, one AI layer
Before any feature was built, the foundations were decided: connect to the tools a business already uses rather than replace them, use one consistent AI layer for all intelligence, and scope every table and every AI response to the individual user from day one. Features are switched on per user as data, not separate deployments, so adding a client or selling an add-on never means forking the code.
Today, Tasks, Inbox, Calendar, Knowledge and Pipeline
The core modules were built and connected in sequence: sign-in, the Today view, task capture, then email, calendar, a document-backed knowledge base and the pipeline. Each was tested end to end with real data before the next was added, so the platform was always a working product rather than a set of disconnected features.
The agent layer across every source
The real value came from connecting the modules: a morning brief that reads everything at once, meeting prep that pulls contacts, email, knowledge and deals in one pass, and alerts that surface cold deals and capacity pressure before anyone has to notice. Email support grew to several Gmail and Microsoft 365 accounts at once, each with its own writing voice, and transcripts, enquiries and an AI phone and voice agent were added as new channels into the same platform.
A dedicated instance on the client’s own domain
In August 2026 Briefable went live as a dedicated instance for a Taranaki business owner juggling several roles and inboxes, running on its own domain, its own database and its own AI key. Running a second real user exposed what a single-user build hides, and the platform was hardened for it: identity and branding made per-account, cross-tenant isolation verified, and a strict separation between client and internal deployments.
From daily assistant to the work-to-bill loop
The current phase turns Briefable into the system that gets small operators paid. Time is rebuilt around clients, projects and hour allocations, with calendar meetings suggested as time entries. AI-assisted proposals draw on the knowledge base and transcripts, then update the pipeline when sent. Invoices are built from time and accepted proposals, are payable online and sync to Xero, which in turn feeds cash position and overdue invoices back into the daily brief. All of it is built and tested in a separate staging environment, and nothing reaches the live platform until it passes.
Security and control
An agent with access to email, calendars and accounts has to earn trust.
Briefable handles some of the most sensitive data a business has. Security is checked against the code, not assumed from dashboard settings, using the same discipline Changeable applies in client AI governance work.
Results
What the platform delivers
A connected operating layer in daily use, now extending into the work that pays the bills.
Drawn from every source
Calendar, inboxes, tasks, notes and pipeline read together, instead of five separate checks each morning.
To prepare a meeting
A structured brief on any upcoming meeting, built from real connected history rather than memory.
Each in its own voice
Several Gmail and Microsoft 365 accounts triaged together, with drafts written in the right voice for each business.
Dedicated instance
Running since August 2026 for a client business on its own domain, database and AI key.
Time, proposals, invoices, Xero
Phase 1 connects logged work to proposals, invoices and accounts, with cash position fed back into the brief.
Staging gate on every change
New capability is built and tested separately, with security checks, before it reaches anyone’s live data.
Questions
Questions about the Briefable AI assistant?
Common questions about how Briefable works, how it was built, and how the same approach applies to your business.
What is an AI operating assistant?
It is an AI agent that connects to the systems a business already uses, such as email, calendar, CRM, documents and accounts, and works across them: briefing you on the day, sorting what needs attention, preparing meetings and drafting replies, proposals and invoices for you to approve.
Why connect to existing tools instead of building a new inbox or calendar?
People already trust their email, calendar and accounting systems. Replacing them creates migration risk and friction. Briefable adds an intelligence layer across what a business already runs on, rather than asking anyone to change how they work.
Does Briefable send emails or make changes on its own?
No. The agent reads freely, drafts and proposes, but a person approves anything before it goes external. That rule has been fixed since the first architecture decision and stays the default as the agent takes on more.
Does Briefable work with Microsoft 365 as well as Google?
Yes. Briefable connects to several Gmail and Microsoft 365 accounts at once, along with Google and Microsoft calendars, so people who work across more than one business or role can see everything in one place.
How does Briefable handle time, proposals and invoicing?
Phase 1 connects them into one loop. Meetings are suggested as time entries against the right client and project, proposals are drafted with AI and update the pipeline when sent, and accepted proposals and logged time become branded invoices that sync to Xero. This phase is being built and tested in staging before release.
Can Briefable run as a dedicated instance for one business?
Yes. Briefable already runs as a dedicated instance for a client business, on its own domain, database and AI key. The same platform code serves every account, with features switched on per user.
Why was the platform built as modules rather than one fixed app?
Different businesses need different capability. Core features are always on, and add-ons are switched on per account as data rather than separate deployments, so new clients and new modules never mean forking the code.
What happens if the AI gets a priority or a draft wrong?
Every AI output is a suggestion a person reviews, not an automatic action. Priorities can be reordered, briefs regenerated and drafts edited, and nothing is sent externally without explicit approval.
Can Changeable build an AI assistant like this for our organisation?
Yes. Briefable reflects the same use case-led, governed approach Changeable applies in client engagements, including use case development, AI app development and AI governance.
